Last night I had the chance to listen to Stéphanie Oueda-Cruz, Global Vice President of Diversity, Equity, and Inclusion at Tiffany & Co., speak about the way she builds teams and cultivates culture.

It was the kind of talk that lands differently when you’ve spent your life in hospitality—where the product is human, the pressure is constant, and the real brand is what people feel when they’re in the room.

What stuck with me wasn’t a trendy framework or a poster-worthy quote. It was the reminder that culture isn’t something you announce. It’s something you do, repeatedly, when no one is watching.

Authenticity is operational

Authenticity gets reduced to “be yourself.” But leadership authenticity is more specific than that:

• Say what you mean, and mean what you say.

• Explain the “why,” not just the “what.”

• Admit what you don’t know.

• Own the miss fast.

• Give credit publicly. Give feedback privately.

People don’t need perfection. They need clarity and consistency. That’s what makes them feel safe. And safety is where standards actually stick.

Community isn’t built through perks. It’s built through trust.

Free meals, staff parties, “we’re a family” language—none of it matters if the day-to-day doesn’t match.

Trust is built in small moments:

• How schedules are handled when someone’s life gets messy

• Whether managers play favorites

• Whether “standards” are applied evenly

• Whether people feel seen beyond their output

• Whether leadership listens without punishment

Community forms when your team believes:

“If I show up honestly, I won’t get burned.”

Culture lives in the middle of service

In hospitality, we love big openings and big nights. But culture isn’t made on the nights you’re fully staffed and crushing it.

Culture is made when:

• the ticket printer won’t stop

• someone calls out last minute

• a guest is impossible

• the kitchen is behind

• the bar is in the weeds

• and a manager has to choose between blame and leadership

Your team doesn’t remember what you say culture is.

They remember what you do under pressure.

Three practices I’m committing to (and you can steal)

1) Make expectations explicit—and humane

High standards are a gift when people understand them.

Say the standard. Show the standard. Coach the standard.

But don’t confuse “high standards” with “high stress.” Those aren’t the same thing.

2) Build feedback into the rhythm

Not annual reviews. Not dramatic sit-downs.

• quick check-ins

• pre-shift clarity

• post-shift truth

• direct, respectful course correction

When feedback is normal, people stop fearing it—and start using it.

3) Let your team feel the mission

People don’t rally behind a spreadsheet. They rally behind meaning.

Tell them what you’re building and why it matters.

Share wins. Share lessons. Share what’s real.

Because when your team feels connected to the mission, they stop acting like employees and start acting like owners of the experience.

The simple truth

If you want loyalty, you can’t only ask for it from your guests.

You have to earn it from your team.

Authenticity isn’t soft. It’s leadership with backbone.

And community isn’t accidental. It’s designed—one conversation, one decision, one shift at a time.

Your gut reacts before the spreadsheet ever does. It’s the ceiling height, the corner, the way people arrive already dressed for the night. It’s whether a block has gravity. After enough openings, that voice gets very clear.

That’s how I felt the first time I walked the Sirrah space.

The Meatpacking District has always been cyclical—but the through-line is energy. I’ve watched it evolve from industrial and raw, to nightlife-driven, to luxury retail and hotels, and now into something more balanced: dining, fashion, culture, and late-night all coexisting again. The best neighborhoods don’t die—they recalibrate.

Sirrah sits in the middle of that recalibration.

The area already had what great operators look for. The same ecosystem that supports Pastis, RH Guesthouse, Meduza, Tao—places that don’t rely on discounts or novelty. People come ready. The foot traffic is intentional, not accidental. You’re not educating the guest; you’re meeting them where they already are.

You don’t create that energy. You plug into it.

Then the economics had to earn the right to move forward. Rent-to-sales made sense. The footprint worked for a dramatic bar and real flow. Ceiling height allowed for mood and density. Late-night volume was real, not theoretical. Once the math cleared the baseline, instinct took over.

For me it’s 60% gut, 40% economics—but only after the numbers work. If the deal doesn’t pencil, the gut doesn’t get a vote. But once it does, you trust what you’ve learned over time.

The biggest mistake I see is operators chasing “good deals” instead of good locations. Cheap rent in the wrong place will cost you years. The right location carries you through cycles.

When instinct and discipline align, you stop second-guessing.

Every great team has one thing in common:
they don’t get bored doing the basics well.

Repetition is the backbone of hospitality. The way you greet a guest. The way you reset a table. The way you walk the floor. The way you communicate on the fly. These aren’t small things — they’re the whole thing. And the best in our industry don’t wait to be reminded. They already know.

Consistency is what separates a good restaurant from a great one.
Consistency is what builds trust.
Consistency is what guests come back for.

You can’t fake it.
You can’t shortcut it.
You can’t “wing it” and call it hospitality.

The teams who thrive are the ones who treat every shift like a chance to tighten the screws just a little more — sharper stations, cleaner lines, stronger communication, better timing. They understand that excellence isn’t one big moment; it’s a thousand small ones, repeated with purpose.

And here’s the truth Phil lives by:

So yes, the review made my day. But what really got me was knowing a guest felt what I feel every night: this team is special. They care. They’re invested. They’re the reason the vision works.

But before we go into the weekend rush, I’ve been thinking about something that keeps coming up for me lately: intention.

This industry moves fast — tickets firing, doors opening, teams shifting, guests flowing in and out — but the best hospitality isn’t fast at all. It’s deliberate. It’s thoughtful. It’s the result of a thousand small decisions made with care.

Intention is why a room feels calm even when it’s busy.
It’s why a guest returns without fully understanding what pulled them back.
It’s the difference between a restaurant that’s “fine” and a restaurant that becomes part of someone’s life.

Intention shows up everywhere:

— in how we light the room
— in how a server speaks to a table
— in how the host sets the tone at the door
— in how the bar team finishes a drink
— in how a playlist rises and falls through the night
— in how we communicate with each other behind the scenes

None of it is accidental.
None of it is filler.

And honestly, this is the part of hospitality that inspires me the most. The precision. The humanity. The idea that a space can shape someone’s whole night — or soften their whole week — just by being thoughtful.

As we head into the weekend, that’s the mindset I’m carrying:
Do the small things with big intention.
They’re what people feel long after their check is paid.

But instead of talking about the grind today, I want to shift the lens to something that actually brings me a lot of joy in all of this:

design, architecture, and the little details that make a restaurant unforgettable.

This is the part of hospitality that still feels like play to me.
It’s the creative oxygen in all the chaos.

I’m the person who notices everything — the wattage on a lamp, the height of a banquette, the exact moment the lighting shifts, the way a track of music hits the room at 7:30pm on a Saturday. I can tell when someone swapped out a bulb without checking the temperature. I can feel when a room is a few decibels off. I notice if a candle is two inches too far to the left.

Those details matter.
They shape the mood before a single dish hits the table.

Most guests don’t realize why they love a place in the moment.
They just feel good — seen, held, comfortable, excited.

Then they get home and something hits them:
the playlist
the soft throw pillows
the way the host smiled
the way the light wrapped around the bar
the candy at the front desk on the way out
the energy
the warmth
the vibe

Design isn’t decoration.
It’s storytelling. It’s memory. It’s emotional architecture.

It’s the craft of creating a space people want to return to without fully understanding why.

And that’s the part of this job I’ll never get tired of.
Even after the toughest weekends, I can walk into a room and feel the magic again — in the light, the music, the layout, the curve of a chair, the scent in the air.

This is why I love what I do.

The truth is very different.

The real work happens long before the first guest ever sits down. Most people don’t understand that opening a restaurant — especially in New York — is a business first, a design project second, and a creative act third. All three matter. All three collide.

Here’s what people get wrong:

They underestimate the capital.
Everyone thinks they can do it cheaper. You can’t. Not in this city. Real restaurants require real money, real infrastructure, and real investment discipline.

They ignore operations.
The best design in the world can’t save a restaurant with bad systems. Operations are the heartbeat — inventory, culture, scheduling, training, menu engineering, leadership. If that part isn’t built, the whole thing collapses.

They don’t know how long it actually takes.
Permits, buildouts, delays, inspections — it’s never the timeline anyone wants. You need stamina. Patience. And people who know how to move a project forward when everything is stuck.

They don’t have a vision beyond the opening night.
A launch is easy. Keeping the room full six months later? That’s where the craft is. That’s where you see who actually understands hospitality.

They treat hospitality like a trend instead of a calling.
This industry punishes people who show up for the wrong reasons. If you don’t love this work, it will chew you up.

I’ve seen this city make and break a lot of operators.
The ones who survive — and actually thrive — are the ones who respect the complexity, the discipline, the people, the architecture, the design, and the grind.

Opening a restaurant here isn’t a fantasy.
It’s a craft.

In hospitality, they’re the opposite.

Thanksgiving is when the city fills up, when restaurants hit capacity, when guests come in with higher expectations, bigger emotions, and zero patience. It’s when every detail matters and every mistake gets magnified.

Most people never see it — the operators, managers, chefs, servers, bartenders, dishwashers, hosts — all giving up their own holiday to make someone else’s perfect.

Even after all these years, I’m still working through every holiday.
Still at the restaurants.
Still answering calls.
Still solving problems.
Still making sure the team feels supported and the room feels right.

In this industry, you don’t get to step away just because the calendar says you should. A packed dining room is the job. And the truth is, many of us love it — the energy, the pace, the responsibility, the chance to make someone’s night matter.

But it doesn’t mean it’s easy.

Holidays in hospitality require sacrifice. They always have. They always will. And the people who stay in this business long enough aren’t here because it’s convenient — they’re here because they care, because they’re wired for it, because something in them loves showing up when it counts.

There’s pride in that.
There’s meaning in that.
And there’s a quiet understanding among all of us who do this work:

I’ve spent more than two decades in restaurants, and people still ask me why I care this much. Why I choose an industry that never gets easier, never stops demanding more, and never gives you a “safe” day.

I love this work. I’m built for it.

Not just to build restaurants — but to build experiences. To build places that matter, places with soul, places that reflect the city I love and the standard I believe in.
